Three vendors, four discovery calls each, two RFI rounds, six demos, and a 47-tab feature comparison spreadsheet that nobody on the buying committee has actually read end to end. By the time you reach the final round, the decision is being made on which CSM smiled most. This is not because pricing managers are bad at evaluation — it's because the way most evaluations are structured selects for the wrong signals.

The way out isn't more features in the comparison. It's a smaller number of higher-resolution criteria, with the right weight, and the right vendor question for each one. Two notes on using this. First, weights are starting points, not gospel — adjust based on what's broken in your business today. If you have a fragile ERP integration, push integration depth to 15%. If your team is small and senior, lower workflow editor weight. Second, never let a single vendor score below 3 on a Must-have criterion. Below 3 means walking away, regardless of total score.

The most useful question across all twelve isn't on the list: "Show me, on your platform, with our data, in a screen-sharing call." Vendors who can do this in week one of evaluation are different from vendors who need three weeks of data prep. The gap shows up in everything downstream.

Part two · The timeline

What a six-month
evaluation looks like

Pricing software evaluations almost always take longer than expected. Plan for six months end to end. Compressing it works against you — vendors will rush demos, your team won't get to live test, and you'll sign on incomplete information. The phases below assume serious evaluation, not informational shopping.

Weeks 1–4
Discovery
Internal alignment first: success metrics, scope, deal-breakers, who's on the buying committee. Then 8–12 vendor calls to longlist 5. Output: shortlist of 3 with budgetary numbers in writing.
Weeks 5–10
Deep dive
Demos with the scorecard live. Reference calls with 2–3 customers per vendor. Technical architecture review with your IT team. Pricing negotiation begins. Output: clear leader, fallback option.
Weeks 11–18
Proof of concept
Lead vendor runs a 4–6 week proof-of-concept on your data, in your environment, with your edge cases. Not a sandbox. This is where 30–40% of leading vendors fail and the fallback steps up.
Weeks 19–26
Contract & sign
Legal review, security review, final pricing negotiation, hidden cost checklist. Sign with implementation kickoff date set within 30 days of signature. Output: contract.

The pattern that breaks evaluations: skipping proof-of-concept. Vendors will tell you "the demo is the proof" or "we have so many references you don't need a POC." Both are usually true, and both miss the point. The POC is not for the vendor to prove they work — it's for your team to learn the platform under realistic conditions before committing. The 4–6 weeks you invest pay back many times over in the implementation that follows.

Part three · Walk-away signals

When to leave
the evaluation

Six patterns that should end an evaluation regardless of how strong the rest of the pitch is.

  • Implementation timeline that sounds impossible. "Live in two weeks" with a serious mid-market non-food retailer means thin product, thin implementation, or both.
  • AI claims the technical team can't explain. If the data scientist on the call can't describe the model running the pricing decisions, it's marketing, not engineering.
  • No customer references at your scale and complexity. Enterprise references don't translate down; small-business references don't translate up. You need same-segment proof.
  • Pricing structure that punishes growth. Per-SKU pricing that triples when your assortment doubles is the cost equivalent of a referendum on whether you should expand.
  • Evasive on data exit. If the answer to "how do we leave" is anything other than a clear price and timeline, vendor lock-in is real.
  • Discovery call that asks for almost no detail about your business. A serious vendor wants to qualify out fits as much as in. The ones that don't are selling a generic product to anyone who'll buy.

How many vendors should I evaluate seriously?

Three is the right shortlist size. Two leaves you without a fallback if the leader fails proof-of-concept. Four or more dilutes attention and makes side-by-side comparison harder. Longlist of 8–12 in discovery, narrow to 3 by week four, run the deep dive on those three.

What's the most underrated evaluation criterion?

Dynamic master data handling. Most demos skip it because it's not flashy, but it's the layer where most non-food pricing projects quietly fail in year two. Ask vendors how the AI behaves when buyers re-code attributes mid-season — if the answer involves a re-implementation or a long support ticket, that's the answer.

How long should a proof-of-concept take?

Four to six weeks on your data, in your environment, with your edge cases. Anything shorter usually means a sandbox demo dressed up as a POC. Anything longer means scope crept or the vendor is buying time. The POC should test the modules you intend to deploy first, not a generic feature tour.

Should the technical team or the commercial team lead the evaluation?

Both, sequenced. Commercial leads weeks 1–10 (discovery, demos, business fit). Technical leads weeks 11–18 (architecture review, integration depth, POC). Final decision is shared. Evaluations led only by commercial miss integration risks; evaluations led only by technical miss workflow fit.

How do I weight the 12 criteria for our specific situation?

Start with the suggested weights as defaults, then adjust based on what's broken in your business today. Fragile ERP integration → push integration depth to 15%. Small senior team → lower workflow editor weight. Recent leadership change → push customer success model up. The weights are a starting point, not a finishing line — re-weight after the deep dive once you understand each platform's real strengths.

Can I skip the proof-of-concept if references are strong?

No. References tell you the platform works for someone else, not for you. POC tests the integration with your specific ERP version, your master data quality, your assortment cycles, your team's workflow. The 30–40% of leading vendors who fail POC usually have strong references — they just don't fit your specific stack.

When does it make sense to extend the evaluation past six months?

Rarely. Past six months, vendor pricing terms expire, internal stakeholders rotate, and momentum dies. If the evaluation is dragging, the usual cause is unclear internal alignment on success metrics — fix that, don't extend the evaluation. The exception: if a leading vendor needs more time to fix a real gap surfaced in POC, extending 4–8 weeks for a re-test is reasonable.
